How to Reduce Meeting Load

How to replace unnecessary meetings with clearer async updates.

Why this matters

Too many meetings reduce focus and increase exhaustion.

Replace meetings when

Use async updates if the purpose is:

  • Status
  • FYI
  • Simple decision
  • Documentation
  • Non-urgent alignment

Audit the purpose of a recurring meeting

Choose one meeting and ask what it produced the last few times. Was a decision made, a problem solved, or information read aloud? If the purpose is mainly status sharing, test a short written update with a clear deadline. Keep a way for people to ask questions so removing the meeting does not remove access to context.

Protect conversations that need discussion

Some topics benefit from people considering tradeoffs together. For those, invite the people needed for the decision, share the question in advance, and end when the purpose is met. Separate a working session from a broadcast update rather than combining both into a long call with a large audience.

Check who carries the replacement work

An asynchronous alternative can also become burdensome if it creates several channels to monitor. Use one location, name the owner, and say what response is expected. After a trial, ask whether people have fewer interruptions and can still find decisions. A smaller meeting calendar is useful only if the work is clearer, not merely moved into a harder-to-follow stream of messages.
